Artificial intelligence is transforming cyber security, but leadership responsibility is growing just as quickly.

Artificial intelligence has moved from research laboratories into everyday business operations with remarkable speed. Since the public release of large language models and other generative AI tools, organisations across every sector have begun integrating AI into their products, services, and internal processes. In cyber security, this shift has been particularly visible. AI is now being used to detect threats, analyse large volumes of security data, automate response actions, and support analysts in complex investigations.

For senior business leaders responsible for cyber security, this presents both an opportunity and a challenge. AI has the potential to dramatically improve how organisations defend themselves in a constantly evolving threat landscape. At the same time, introducing AI systems into security environments introduces a new set of risks that must be understood and governed carefully.

One of the first points leaders should recognise is that AI is not magic. At its core, most modern AI systems are built on machine learning techniques that analyse vast quantities of data to identify patterns and relationships. Large language models, for example, generate convincing human-like responses because they have been trained on enormous collections of text sourced from across the internet and other datasets. These systems can be extremely powerful, but they are not infallible. They can produce incorrect information, misunderstand context, or generate responses that appear authoritative but are simply wrong.

In a cyber security context, this matters because decision-makers may place too much confidence in automated outputs. If a system generates inaccurate assessments or misinterprets a situation, those errors can quickly propagate through operational processes. The risk is not simply that AI systems make mistakes. The real risk is that organisations treat their outputs as inherently reliable.

Another challenge lies in the data used to train AI systems. Machine learning models learn from the information they are exposed to, and this data may contain inaccuracies, biases, or maliciously manipulated inputs. When adversaries deliberately manipulate training data to influence a system’s behaviour, the result can be what security specialists call a data poisoning attack. These so-called prompt injection techniques can cause AI systems to reveal sensitive information, produce misleading outputs, or trigger unintended actions.

For executives responsible for cyber risk, these vulnerabilities represent a shift in how security should be considered. Traditional cyber security models focus on protecting networks, systems, and data from unauthorised access. AI introduces additional attack surfaces that involve manipulating the behaviour of the system itself. An attacker may not need to break into a network if they can influence how an AI model interprets information or responds to inputs.

This is why cyber security must be considered throughout the entire lifecycle of an AI system. Security cannot simply be added after development is complete. It must be embedded into how systems are designed, built, deployed, and maintained. This approach, often described as secure by design, recognises that AI security is not just about technical safeguards. It requires organisational processes, leadership oversight, and clear accountability.

Senior leaders play a critical role in establishing this mindset. While executives do not need to understand the mathematical foundations of machine learning algorithms, they do need to understand the strategic risks associated with deploying them. AI systems should be treated like any other critical technology within the organisation. Their security posture must be evaluated, their dependencies understood, and their potential failure modes anticipated.

One area where leadership attention is particularly important is governance. AI initiatives often emerge quickly as organisations experiment with new capabilities. Teams may integrate generative AI tools into customer services, internal productivity workflows, or threat analysis platforms. Without strong governance structures, these experiments can evolve into operational systems before security implications have been fully assessed.

Effective governance begins with understanding where AI is used within the organisation. Many companies underestimate how quickly AI adoption spreads once tools become easily accessible. Security teams may be aware of formal projects involving machine learning models, but employees may also be using AI tools informally to assist with coding, documentation, or analysis. This phenomenon, sometimes described as shadow AI, introduces risks related to data exposure and loss of control over sensitive information.

Leaders should therefore ensure that their organisations maintain clear visibility over AI usage. This includes understanding what data is being processed by AI tools, how models interact with internal systems, and whether external providers are involved. AI supply chains can be complex, involving multiple vendors, software libraries, and infrastructure providers. Each component introduces dependencies that must be assessed and monitored.

Another essential consideration is the protection of data. AI systems often require large datasets to function effectively, and these datasets may include sensitive personal information, proprietary business data, or confidential operational details. If such data is exposed through model outputs, training pipelines, or insecure integrations, the consequences can be significant both legally and reputationally.

This is particularly relevant in environments where AI tools are integrated with other applications. As AI systems become capable of passing information to external services or triggering automated actions, the potential impact of a compromise grows. What begins as a simple prompt injection attack could escalate into data exfiltration or manipulation of downstream systems.

Preparation for failure is therefore just as important as prevention. Organisations deploying AI systems should have clear incident response plans that account for AI-specific scenarios. This includes understanding how to detect abnormal model behaviour, how to isolate compromised components, and how to communicate transparently with stakeholders if systems fail or produce harmful outputs.

Importantly, the responsibility for managing these risks does not sit solely with end users. Customers and employees who interact with AI systems cannot reasonably be expected to understand the complex security implications behind them. The burden of building secure AI systems must fall primarily on those who design and deploy them. Leaders must ensure that development teams adopt appropriate security practices and that suppliers meet acceptable standards.

Another leadership challenge lies in maintaining the right balance between innovation and caution. AI technology is evolving rapidly, and organisations that ignore its potential risk falling behind competitors. At the same time, rushing to deploy AI systems without adequate safeguards can introduce vulnerabilities that are difficult to unwind later.

The most successful organisations are likely to be those that adopt a measured approach. They will experiment with AI capabilities, but they will do so within structured governance frameworks. They will treat security as a fundamental design requirement rather than an afterthought. And they will ensure that senior leadership remains engaged in discussions about how AI is used and what risks it introduces.

Cyber security has always required organisations to adapt to technological change. Artificial intelligence simply accelerates that dynamic. It offers powerful new tools for defenders, but it also provides adversaries with new ways to exploit weaknesses.

For senior leaders responsible for cyber security, the key lesson is that AI does not remove the need for human judgement. If anything, it makes thoughtful oversight more important than ever. Technology can augment decision-making, but accountability ultimately remains with the people who choose how that technology is used.

Artificial intelligence will undoubtedly shape the future of cyber security. The question is not whether organisations will use it, but how responsibly they will choose to do so.
